The forearm/disc moving towards the chest is the lag (caused by bending of the elbow). The upper arm doesn't do much lagging at all, it stays mostly at the same angle relative to the shoulders.

Yeah I think that's the confusion. A diagonal stance with a targetward shift is how I think of it now. The diagonal stance gives your hips unrestricted space to turn back, or at least that's how it feels for me when I'm doing it better.

It's going to feel like the swing is super late to you when you are first adjusting, like you feel like you should be swinging earlier, but you just have to trust it.
